In today’s complex manufacturing environment, traditional approaches to operational improvement often fall short of delivering sustainable results. At MKS Instruments, specifically within the Americas region of our Materials Solutions Division (MSD), we needed a transformative strategy—one that could bridge strategic objectives with everyday execution while cultivating a resilient culture. Enter Stratical™ leadership.
What Is Stratical™?
Stratical™ is a leadership philosophy and framework developed to unify strategic intent, tactical execution, and cultural alignment. In many organizations, these three dimensions operate in silos. Strategy is developed in the boardroom, tactics are left to mid-level managers, and culture is often treated as an afterthought. The Stratical™ model challenges this fragmentation by embedding long-term goals into daily routines and linking every operational activity to a shared cultural purpose.
At MKS Instruments, we applied this approach to guide a Lean transformation initiative across four diverse facilities in the Americas—stretching from Burlington, Canada to São Paulo, Brazil.
The Challenge: From Regional Readiness to Global Discipline
As our MSD business unit prepared for increased autonomy and growth, we faced a unique opportunity: how to implement a Lean framework that could scale from our regional operations to support future global excellence.
The answer wasn't just more tools or tighter KPIs, it was about instilling a leadership model that connected strategy to shop floor behavior while building a culture of ownership and problem-solving. Stratical™ became the vehicle for making that connection.
The Rollout: Lean by Design, Led by Culture
We began by clarifying our strategic vision—driving operational excellence and customer responsiveness through Lean principles. From there, we translated that vision into tactical site-level objectives, including standardizing processes, improving material flow, reducing downtime, and strengthening daily accountability.
Each of our four facilities, from precision coating operations in Burlington to component assembly in São Paulo required tailored execution. But the unifying force was cultural. Stratical™ helped ensure that regardless of geography, the same leadership mindset prevailed.

6S wasn't just about organizing workstations, it became a visual representation of professional pride and discipline.
Daily Tier 1 hurdles weren't just metrics; they were energizing moments of connection, empowerment, and shared focus.
Kaizen events weren't isolated improvement exercises; they became platforms for surfacing and solving systemic issues collaboratively.
Empowering People at Every Level
People drive Lean—not policies. So, we embedded Lean thinking in every role, not just in Continuous Improvement teams. We built internal capability through train-the-trainer programs, launched regional Lean councils, and developed site-level champions who became evangelists for Stratical™ leadership.
We also emphasized psychological safety and listening tours—because removing waste is not just about machines or materials, but also about clearing barriers that block people from performing at their best.
The result? Each facility began to shift from compliance to commitment. Teams didn’t feel Lean was being done to them—but with them.
The Results: Purposeful Progress Across the Americas
Over the past year, the Stratical™-infused Lean rollout has generated quantifiable results across the Americas region:
• 18% average reduction in lead time across multiple product families’ 30% increase in employee-led Kaizen activities
• Over $2.6M in combined annual cost savings through waste elimination and process redesign
• Harmonized Tier boards and escalation routines across all sites. More importantly, the culture is evolving. Employees are engaged, leaders are visible, and Lean is no longer viewed as an initiative—it’s simply how we work.
